Get what you need before you start

  • Collect recent routine cases and escalations without exporting unnecessary customer data.
  • Identify the authorised owners for refunds, security, access, legal, safety, and product exceptions.
  • Choose a small first set of stable issue classes.

  1. Classify routine and restricted actions

    For each issue class, list facts to verify, the approved response, actions the responder may take, and triggers that require escalation.

    Why it matters: A responder needs explicit authority boundaries before speed can be safe.

  2. Create reviewed macros

    Create shared macros only for stable routine classes. Include placeholders for verified case facts, a source owner, and an expiry or review date.

    Why it matters: A macro can make a checked response consistent, but stale or blindly applied text creates new risk.

    Review a sample of routine answers and every restricted-case handoff. Correct the macro, source, class, or training note that caused an error or uncertain escalation.

    Why it matters: Review improves the shared material instead of correcting the same individual mistake repeatedly.

Check the result before you finish

  • Each routine answer cites a current approved source.
  • Each restricted case reaches the correct authorised person with the facts already checked.
  • Sample findings result in a dated correction to the shared material.

Failure modes

Watch for these problems

  • The responder applies a macro without checking case facts. Require the verification fields before the macro can be used.
  • A macro contains an unconditional promise. Replace it with checked conditions and an escalation trigger.
  • The handoff says only “unsure”. Require the issue, evidence checked, missing fact, risk, and requested decision.
  • An AI draft uses a source outside the approved set. Reject it and update the source controls before further use.
